The operating premise.

A decision does not become strong because the room feels aligned. It becomes stronger when the choice, evidence, assumptions, alternatives, and revision conditions can be inspected later. Charlie’s published decision framework favors explicit operating choices over vague consensus: name the decision, show what is known, identify what could change the conclusion, and set a date for action or review.

Waiting belongs inside the same analysis. Delay can protect an option, reduce irreversible risk, or create time for decision-changing evidence. It can also quietly consume attention, learning windows, credibility, and opportunity. The goal is not to move quickly for its own sake. The goal is to make the value and cost of both action and delay visible.

Record what could change your mind

A useful decision log captures the current choice and the evidence or event that would justify revisiting it. That turns adaptation into disciplined learning instead of allowing every new opinion to reopen the work.

Price the cost of waiting

Compare the downside of acting with what accumulates if the organization waits. If delay is valuable, state exactly what it is expected to reveal and how that evidence will be collected.

Use reversibility deliberately

A pilot, time box, limited audience, or temporary allocation can expose the important truth without forcing the full commitment. Reversible steps are valuable when they buy evidence, not when they postpone ownership indefinitely.

Set an evidence threshold

Perfect information is rarely available. Decide in advance what evidence is sufficient for the next move, which unknowns remain material, and which risks require a higher bar because the choice will be difficult to reverse.
