In brief
The strongest first workflow prepares a decision that a named person remains accountable for making.
The CEO’s office rarely needs another stream of summaries. It needs a reliable way to prepare decisions across competing priorities, incomplete information, and limited attention. A useful first AI workflow should make an existing decision easier to inspect and act on.
Choose the recurring decision
Start with a recurring meeting or decision rather than an all purpose assistant. A weekly customer risk review is a possible candidate. Define who attends, what they decide, what evidence they use, and what a useful preparation packet contains. The output might be three exceptions with sources and open questions, rather than a polished narrative covering everything.
Specify exclusions at the same time. Personnel decisions, confidential deal material, and external commitments may require different controls and participants. A workflow becomes easier to evaluate when its authority is narrow enough to explain in a sentence. The initial task can prepare options without sending messages, changing records, or committing resources.
Make the evidence contract explicit
For each assertion, require a source, relevant date, and a distinction between observation and inference. If a customer has stopped attending meetings, that is an observation. The conclusion that the account will churn is an inference. A decision packet should preserve the gap and identify what evidence would help close it.
Ask for disagreements between sources and missing information, not just supporting facts. Assign a person to resolve each important ambiguity. The system should be able to return an incomplete packet when evidence is insufficient. That is often more useful than presenting an unsupported recommendation with confident formatting.
Run a decision preparation trial
For several comparable cycles, measure preparation time, correction time, source failures, and the number of unresolved questions reaching the meeting. Ask participants whether the packet changed the quality of discussion. Keep that feedback distinct from harder outcome claims: a shorter meeting does not establish better decisions or improved revenue.
Name an owner who can narrow or stop the workflow. When reviewers repeatedly repair the same error, change the source process, output structure, or task boundary before expanding access. The operating test is whether a decision maker can move from evidence to a defensible choice with less avoidable effort and clearer accountability. That is a better foundation than asking an assistant to behave like an executive.
